What is a customer worth?
Not the first order. Total gross profit over the relationship.
The fastest way to get enquiries while SEO builds underneath. Managed against cost per lead — the only number that tells you whether the spend is working.
Most underperforming accounts look healthy. Impressions strong, click-through respectable, reports on time. Money leaves daily and enquiries arrive occasionally.
The causes are dull and consistent. Broad match keywords bringing traffic for things you don’t sell. No negative keyword list, so you’re paying for “free”, “cheap” and “jobs”. Conversion tracking missing or firing on the wrong action, which means every decision since setup was made on bad data. Traffic pointed at a homepage instead of a page built to convert it. And phone calls — often most enquiries here — not tracked at all.
If you can’t say what a lead costs, the account isn’t being managed. It’s being maintained.
The calculation almost nobody does before starting.
Not the first order. Total gross profit over the relationship.
Most businesses can sustainably spend 10–20% of gross profit on acquisition.
If you win one in four, four leads produce one customer.
Divide affordable acquisition cost by leads per customer.
Worked example: a PKR 40K job at 40% margin, with one repeat, is worth PKR 32K in gross profit. At 15% that’s PKR 4.8K to acquire a customer. At a one-in-four close rate, your maximum cost per lead is PKR 1.2K. If Google Ads in your sector costs PKR 3K a lead, ads don’t work at your current numbers.
If the maths doesn’t work, three options in order of usefulness: increase what a customer is worth, improve your close rate, or improve conversion rate so fewer clicks produce more leads. Bidding differently doesn’t change it.
We’d rather run this with you on the first call and tell you not to spend, than take a management fee for a campaign that can’t be profitable.
We look at what exists, what’s working and what isn’t, then agree a written scope and fixed price before anything starts.
The decisions that matter get made first — architecture, targeting or process mapping depending on the work.
Delivery, with everything documented as we go rather than at the end.
Checked properly before it goes live, not after someone reports a problem.
Reporting on what the work produced, with a call rather than just a document.
Margins can’t support the cost per lead, your site converts poorly, or spend is below about PKR 50K monthly.
This phase is cheapest when phase one was done properly — a site with schema and clean structure means we optimise from day one instead of repairing.
It’s also what makes phase three necessary: once enquiries arrive in volume, the gaps in how you handle them stop being tolerable.
